Number of mercenaries

Sorry, another question in my attempts at constructing expansions from other figures....
The mercenaries for Wizards of Zargon and Frozen Horror, the expansion lists 12 figures but 24 weapons. I realize the figures are the same and the weapons are interchangeable, so how would you suggest going about creating this expansion. I was looking at the miniatures here:

Thinking that I can find a similar dwarf with just a sword, but how many of each should I get???

Theoretically, if you wanna play by the Wizards of Morcar original rules and allow each Hero full choice, you need 16 mercenaries of EACH weapon variant if you proxy them with minis that do not have exchangeable weapons.
I personally allow only 3 mercenaries for each Hero, as opposed to WoM which allows 4 per Hero.
I only bought 3 of each variant plus 3 Archers/Rangers.
In addition to my ruling that each Hero may only hire 3 mercenaries, each type is only available thrice for all 4 heroes combined.

So the original rules allowed each character to pick four mercenaries to hire, and all four characters could theoretically pick to hire 4 swordsmen? That sounds pretty lame. So if I understand you correctly, you limited the number of mercenaries necessary by saying "only three swordsmen allowed with the company, only three scouts, etc."? So total of 12 mercenaries used, all four classes reperesented equally.

12 is the maximum, yeah, but at the moment I have 5 types including the Archer.
I'm also pondering over Wizard Apprenticeseseseseses.

I'll take any ideas. Adepts is taken for the character class replacing the Elf, constituted by the four hero types Lightbearer, Runemaster, Warcaster, and Waywatcher.

No. In WoM: Twelve max. Four max for each hero. Six max of each type.

True. It's implied in the rules by the "should take" wording concerning miniature, chosen weapon type, and card.
Now, for the mercenary cards, there were 23. 6 for each weapon type, but only 5 for the halberdier.*
That implies that only 5 halberdiers were available, because the player "should take" a corresponding card for the chosen mercenary miniature.
Wrap your head around that. It's why I rewrote those rules.

*probably because there would have been 65 cards for Wizards of Morcar, all in all. To compile them on printable sheets, they had to get at 64 and went without one of the least important ones.

I'm using the Mantic dwarves as mercenaries. A few different weapons, but same idea:

Dwarfs with crossbows
Dwarfs with 2 handed hammers = halberdier (see picture)
Dwarfs with hammer/axe and shield = scout
I'm only missing the swordsmen. (By now I've acquired original men at arms/mercenaries to use though, but these dwarves are a cheap solution.)

the colours of their clothes help to identify them (heroes have coloured base rims too). The middle guy is just a boss guy.

I bought the Mantic Mhorgoth's Revenge (now Mhorgoth Rising) set, that gives you plenty of dwarves and undead too for heroquest. The undead army has skeletons, revenants (armoured skeletons), zombies (really cool ones) and ghouls.
Payed about €40,- for the set.

Those look really good. I like how you used red, blue, green and yellow to differentiate the four. Makes it a lot easy to remember who mercenary is whose. You could use the one with two hammers as the swordsman equivalent.
