Hireling Colours

I just acquired the Wizards of Morcar which I plan to paint.
But my concern is the hirelings. If each hero buys three it's gonna be a nightmare to keep track of who is who's hirelings.
My first thought was to colour code them. Say painting their feathers and clothes red, blue, green and yellow- 1 colour for each hero.

But the problem is that there are only 12 hirelings and 4 different weapons. Not enough to make a full set for each hero...

I thought about making four groups of three hirelings, each group have one different type missing:
* Scout, Crossbow, Sword, Halberd
* Scout, Crossbow, Sword, Halberd
* Scout, Crossbow, Sword, Halberd
* Scout, Crossbow, Sword, Halberd

This would mean that let's say the barbarian would only ever be able to ever hire a scout, crossbow and halbard.

But I'm not really sure if I like this solution... ergo (that's right) this thread:
Any good suggestions for how to handle this?
Anyone painted their hirelings?
How do you keep track on who owns which hirelings?

Leave the base unpainted. Get some wet erase markers and write the single letter initial or collor coded dot for the owner of the merc on the base with the marker. At the end of the game use a wet q-tip to wipe the mark off the base.

Give the mercs 12 different coloured feathers and the players can write down what colours they own. I think there are 12 colours..(red, brown, yellow, orange, cyan, dark blue, purple, pink, black, white, light green, dark green).
