I like it. I had envisioned proto-Heroes starting with something like -2 Body, -1 or -2 Mind, 1 Defend Die, -1 step down in weapon, and less magic or trap skill. Each Quest would see an increase or two until a standard Hero was realized. A Barbarian could gain +1 DD from a totem charm or an Elf could gain a second spell for example. Other power-ups could be gained by finding/purchasing better weapons or leather armor.

You start with a peasant hero card. You get your weapon and some ability through some quest... as soon as you have everything, you change your peasant hero card with one of the starting heroes.
From there, you go through the same process again - you develop by gathering certain items, then you exchange your barbarian card with a knight card. For example. . . .
Yes to this. I had thought to go with a standard Hero with a Champion version on the back with extra abilities that were available. Since a proto-Hero needs a separate card for lower stats, I can now see that an improved version belongs on the back, as well.
