I saw this in someone's house rules. but I don't recall who: it went something like..." arrows recovered on a black shield, daggers on a white shield, and axes/spears on a skull."

Point of my post was that keeping track of ammuniation shoulb be part of the quest (or questpack-) notes where appropriate, not of the general game rules. What I wrote was just a simple example for such a quest note, not a concept of a "good" rule for breaking weapons.

When it comes to the latter, i. e. including the chance of the projectile to break into the throwing/shooting rules, I have my own approach to this. In the link I posted above, I use tokens for thrown weapons, just as Malcadon, to mark the place the weapon landed (in my version, a hero has to go there and pick it up). Those (cardboard) tokens also serve another purpose - they lay stacked on the table upside-down, and the players draw the uppermost one. The picture on the token tells if the weapon is "free" (can be picked up normally), stuck (must be pulled free), or broken (=useless).

My new throwing rules:

Roll two combat dice when a weapon is thrown.

Javlin, Spear, Hammer - Damaged on one black shield, broken on two.
Knife, Great Spear, Great Hammer - Weakened on one black shield, broken on two.
Hand Axe, Elvin Spear, Dwarven Hammer - Weakened on one black shield, damaged on two.

Weakened equipment can still be used but roll a combat dice every time it's used (not just thrown). On a white shield it gets damaged and on a black shield it breaks. Damaged equipment can't be used but can be repaired. Weakened and damaged equipment can be repaired for half their sale value. Broken equipment can't be repaired.

Of course this works just as well with just the dagger, spear and hand axe.

I'm a bit confused. A weakened weapon still attacks at full dice strength? And the only difference between 'weakened' and regular weapons is that weakened means there's a chance for it to become 'damaged'? That seems realistic, but just a tad too finicky for my own taste.

You roll two combat dice when throwing an unweakened weapon. One black shield is bad, two is worse. What exactly happens depends on the weapon. Yes a weaken weapon still attacks at full strength. All weakened weapons work the same way, you roll one combat dice and it gets damaged on a white shield and broken on a black shield.

Am I the only one that doesn't like the recovering of the weapon? The rules say "you throw - you lose". That is what I do, I like to keep things simple :p
