I finished this at ass o'clock last night before midnight, and it is still in draft form. I can already see a few typos and alignment issues that need to be worked. And I'm not 100% sold on the placement and spacing on things.
However...All the pieces are slowly coming together for the eventual completion of HeroQuest Prime. And that is very exciting.

So far so good, I like it.
Not a fan of your ranged attack rule tough : is it current body point or maximum BP ?

Current. Because that gives the heroes incentive to keep BP high, and it also keeps ranged attacks from being superior to melee.

How can you trow 2 black shields (shortbow) when it has an attack roll of one. The shortbow nevers runs out of arrows.
The percentage that you trow 2 black shields on the longbow is 1/36, while on the crossbow it's 16/216= 1/13,5 (15/216 if it's exact 2). Doesn's seem fair. THe better the weapon, the higher the chance that you run out of arrows. 1/13,5 is rather high. If you start 10 games there is a fair chance that one or more games give you 2 black shields in the beginning.

Nice drawings though. Balance is to great towards defense. Shield, cuirrass, leather armor, helmet, greaves all together?? Making all goblins, skeletons, zombies useless.
Why not a sword with 5 attack dice, no diagonal, nothing special and two-handed. Then they have to choose between 4 with diagonal and 5 without. Don't make one weapon stand above the rest.
I have the Barbarian choose between:
- Thors Hammer; Two-handed, 4 AD, may be trown (auto-returns when wearing very expensive greaves)
- Rapier; One Handed, 4 AD, diagonal
- Basterd Sword; Two handed, 5 AD

Beiren, for 1AD weapons like the shortbow, if they first roll one black shield, I have them roll one more time. The second roll is not for attacking, only to confirm if they get another black shield for losing arrows. Also, something to keep in mind is that in my game, armor breaks when you roll 3 black shields. Theoretically, if you had a mountain of gold and could afford everything (and were playing a class without any armor restrictions), then you would buy a tower shield, chainmail coif, helmet, leather armor, chainmail armor, and platemail armor and you would have 12 defense dice. You would be practically unbeatable. HOWEVER! The more defense dice you throw, the greater the chance of something breaking. With 12 dice, chances become much higher of rolling several black shields. You might even break more than one piece of armor at once. It becomes a balancing game.

I have also thought about making that change to the swords but slightly different. Have the longsword be 2AD+diagonal, but the broadsword be 3AD. And perhaps change the greatsword to 3AD+diagonal.

I really like the idea of armor breaking on 3 black shields. When I get my friends together the barbarian consistently rolls shields while attacking. A nice balance to being super tanky but already know my group would complain endlessly about it.

Is there an official HQP thread or are the posts scattered about?

As I suspected, when I looked into it further, I don't need to make any changes to the melee weapons. There is one that fits all possible needs.

1AD = dagger, hatchet
1AD+diagonal = whip, staff
2AD = shortsword, axe/hammer
2AD+diagonal = longsword, spear
3AD = broadsword
3AD+diagonal = longsword, halberd
4AD = battleaxe
4AD+diagonal = greatsword

Hope this clears that up. And...Obviously this is not including bows, which are their own thing.
